Organizational transformations pursued without awareness of the difference between decisions for “expansion” and those for “defense” have a high probability of creating “irreversible structures.” This distinction is critically important today, as the latest management support tools leveraging AI and data analysis continue to emerge.
Recent news shows Dentsu Institute announcing an “HR x AI Organizational Transformation Program,” and NEC unveiling its “Management Cockpit x Snowflake Intelligence.” Both tout AI analyzing vast amounts of data to “optimize” management decisions and personnel matters. Meanwhile, the case of Nabe Tore Fitness highlights decision-making for “defense”—protecting an existing, excellent structure—rather than for “expansion.”
This is a major fork in the road. AI adoption aimed at “expansion” can be designed as an “experiment” to explore new possibilities. However, when the purpose is “defense” (e.g., maintaining competitiveness, preventing talent outflow, streamlining existing operations), such decisions are often made “permanent,” tending to lose reversibility.
Three Irreversible Traps Created by “Defensive Adoption”
AI and data utilization for “defense” may appear low-risk at first glance. However, the psychological bias involved sets the following three “irreversible traps.”
1. The Trap of Justification as a “Cost of Maintaining the Status Quo”
Investment for “expansion” is judged a “failure” and can trigger withdrawal if its results are not clear. However, investment for “defense,” such as “an AI analysis tool to maintain employee engagement,” has effects that are harder to see. This seems rational, but what is lost here is “the opportunity to observe subjectivity itself.” Once the tool dictates the evaluation process, that process becomes fixed as the “correct answer.” Even if the tool is removed, the original subjective evaluation skills and the very foundation for debating their merits may already be lost. There is no longer a place to return to.
3. The Trap Where “Data Dependence” Robs Decision-Making Autonomy

In a situation dominated by defensive thinking, “avoiding risks indicated by data” can easily become the top priority criterion. This is a process of outsourcing the “responsibility” for management decisions to data, atrophying one’s own decision-making muscles. Once this dependency structure is in place, an organization that cannot make decisions without data—irreversibly dependent on data—is complete.
How to Design Reversibility into “Defensive AI Adoption”
So, how can you leverage the latest technology to “defend” your competitive environment while avoiding irreversible traps? The core is to acknowledge the decision’s purpose as “defense” and then design its adoption not as a “permanent measure” but as a “limited experiment.”
Set Observation Points on the “Essence of the Work,” Not the “Tool’s Effectiveness”

When introducing this, the evaluation criteria should not be “the adoption rate of personnel placement plans suggested by the AI” or “satisfaction with analysis reports.” These are merely performance evaluations of the tool and tend to be used to justify defensive adoption.

Structure “Exit Conditions,” Don’t Just Quantify Them
It is dangerous to set numerical targets like “exit if ROI falls below 1.2” as exit conditions for defensive adoption. This is because defensive effects are extremely hard to quantify, making it easy to justify continuation with convenient interpretations.

Don’t Lose Sight of the Decision’s Purpose
What the “defensive” decision of Nabe Tore Fitness suggests is that the essence of management sometimes lies in “what not to change” and “what to protect at all costs.” AI and data utilization should be means to make that “thing to protect” more robust, not to inadvertently replace the “thing to protect” itself.
Decisions for “expansion” can be reversed if they don’t work out. But decisions for “defense” carry the risk that the very foundation meant to be protected may have been eroded by the time you try to reverse course. That is precisely why more cautious experimental design, prioritizing reversibility, is required.
The next time you consider new tools or data utilization for purposes like “operational efficiency,” “talent retention,” or “maintaining competitiveness,” first ask yourself: “What in our company is this decision meant to ‘defend’? And is there a path to conclude this experiment and return to the original state without eroding that defensive target?” That single step of thought is the first and last line of defense against a fall into irreversible management.
